Root Cause Diagnostics

Root cause analysis for the problems your dashboards can’t explain

When revenue, pipeline or performance moves and every team has a different explanation, the real cause usually sits between them. We audit the data, systems and handoffs across your teams to isolate the driver behind the symptom, and prove it with evidence, in any industry.

Symptoms

Signs you need a root cause diagnostic

If these sound familiar, the obvious explanations have probably already been tried.

  • Revenue or pipeline dropped and no one can agree on why
  • Marketing, sales and finance each bring a different report
  • New campaigns, agencies or tools haven’t moved the number
  • Dashboards disagree with finance or the bank account
  • The drop started around a site relaunch, tracking change or CRM update
  • Meetings are spent defending numbers instead of fixing them
What We Examine

Where the fifth driver usually hides

Root causes rarely live inside a single department. We look at the connective tissue between them.

01

Tracking & site changes

Site relaunches, tag changes, form updates and integrations that silently alter what gets measured, often without anyone noticing.

02

Metric definitions

Numbers that mean different things in different tools: a lead, a customer or revenue counted three different ways.

03

Cross-team handoffs

The points where work, leads and data pass from one team or system to the next, and where they stall, duplicate or disappear.

04

Rules & configuration

Scoring rules, routing logic, attribution settings and conversion definitions no one has reviewed since they were set up.

05

Incentives & reporting

How targets and attribution rules shape what each team optimizes for, and what each one can’t see.

06

Raw records

Order, lead and CRM data at the record level, not the summarized exports each team brings to the meeting.

Our Process

How the engagement works

An evidence-first process, designed to replace opinion with proof at every step.

  1. Intake & hypothesis

Tell us the symptom and the competing explanations. We respond with an initial hypothesis and a 30-minute alignment call.

  2. Evidence audit

We trace the symptom through raw data, system configuration and cross-team workflows rather than summary reports.

  3. Root cause isolation

Each department’s explanation is tested against the evidence until one driver accounts for the change.

  4. Fix & verify

You receive the root cause, its impact and a prioritized fix plan. We can support implementation and track the metric as fixes roll out.

Deliverables

What you get

Clear findings that end the debate, and a plan your teams can act on.

  • A root cause report backed by queries, logs and configuration evidence
  • The quantified business impact of the issue
  • A prioritized remediation plan with clear owners
  • Monitoring recommendations so the issue can’t return silently
  • An executive readout to align leadership on one explanation
FAQ

Frequently asked questions

What is root cause analysis in a business context?

Root cause analysis is the process of tracing a visible problem, such as falling revenue or a pipeline slowdown, back to the underlying condition that is actually causing it. The cause is often a data, system or process issue between teams, like a broken form field, a misconfigured rule or a handoff no one owns, rather than the explanation each team offers.

Do you need experience in our industry?

No. Root cause analysis is a method, not an industry specialty. Whether the problem sits in healthcare, insurance, e-commerce or B2B, the approach is the same: define the symptom precisely, find when it started, and test each explanation against the raw data. We learn your business model and systems during intake, and an outside perspective often spots what insiders have stopped questioning.

How is this different from a typical consulting engagement?

We don’t start with frameworks or templates. We start with your specific symptom and the raw data behind it, and we work across departments rather than inside one, so the answer isn’t shaped by any single team’s perspective.

What access do you need to our systems?

Usually access to the systems involved in the symptom, such as analytics, ad platforms, your CRM, e-commerce platform or data warehouse. Scope and access are agreed in a Statement of Work before any audit begins.

What does the initial diagnostic cost?

The diagnostic intake and initial hypothesis are free. Formal engagements are scoped and priced in a separate, signed Statement of Work.

Do you work with companies outside Texas?

Yes. We’re based in Kyle, Texas, and work with clients remotely through virtual consultations.
